Creating a Single Source of Truth for Marketing Performance

A large marketing department relied on multiple independent teams to report performance using separate data sources and reporting formats. I designed and implemented an integrated executive dashboard that consolidated organizational marketing performance into a single reporting framework, improving collaboration, consistency, and executive decision-making.

The Challenge

Marketing performance was being measured across multiple specialized teams, including web, social media, email marketing, creative services, and traditional media.

While each team tracked its own performance effectively, reporting remained fragmented. Preparing executive reports required collecting data separately from every team, standardizing formats, analyzing results, and building presentations manually each quarter.

The process was time-consuming, inconsistent, and made it difficult to understand overall marketing performance.

My Approach

Working collaboratively with leadership and stakeholders across the marketing department, I designed a centralized Marketing Performance Dashboard that brought together metrics from every marketing channel into a single reporting environment.

Rather than simply consolidating data, I redesigned the reporting experience around executive decision-making.

The dashboard included:

  • Centralized quarterly reporting tables

  • Year-over-year and quarter-over-quarter comparisons

  • Channel-specific dashboards with visual performance indicators

  • Executive summaries highlighting key trends, risks, and opportunities

To support long-term sustainability, I also established a standardized quarterly reporting process. Each team contributed data using a consistent schedule, ensuring information remained aligned across the organization.

The dashboard then became the foundation for executive presentations and strategic discussions.

The dashboard also encouraged greater collaboration between previously independent teams by providing a shared understanding of organizational performance.

Lessons Learned

Effective dashboards do more than display data.

Their real value comes from helping people understand what is happening, identify meaningful trends, and make better decisions.

This project reinforced the importance of designing reporting around stakeholder needs rather than simply presenting available data.
